CBTAA | Sales Funnel Optimization
Built sales infrastructure, implementedreplicable processes for scaling, and hired a team to help a private practice from 6 clinicians to over 20 in a year.
Context: Cognitive Behavioral Therapy and Assessment Associates (CBTAA) was a successful 6-clinician practice hitting a growth ceiling. The founder and clinicians were stretched thin handling patient care, sales, and practice operations, while inconsistent sales limited expansion.
Engagement: We evaluated the client journey from end to end to identify inefficiencies and pain points for our staff. We implemented quick-win changes to add reminder messages (reducing no-show rate), remove a clinician consultation, and implement a pre-call survey to gather additional. information (improving conversion rate). At the same time, we hired an experienced salesperson to own client onboarding calls and developed a script, objections, and much more robust CRM implementation to capture essential performance data.
Impact: Our changes reduced no-show rate by 30%, entirely removed clinicians from the sales process (their biggest complaint!), and improved consultation-to-client conversion by over 25%. We also established the data and operational infrastructure to understand our performance drivers and salesperson performance for continual optimization. The practice tripled in size over our year with them and is still growing!

R5 Construction | GTM Strategy
Helped General Contractor expand into San Francisco Bay Area remodels and renovations.
Context: R5 had established business and a strong reputation in Northern CA, primarily building new homes. Rising interest rates and shifts in local dynamics drove owners to target expansion into the Bay Area remodels and renovations, ideally through partnership.
Engagement: We helped R5 and their Bay Area partner define roles and responsibilities, structure their JV, and negotiate economics. Then, we worked with them to define their ideal customer profile and project profiles, as well as establish our differentiation to the typical GC. We delivered a short- and long-term growth strategy and helped put the pieces in place for their launch!
Impact: R5 has thrived in the Bay Area! They exceeded their year one goals by 75% and have a 6+ month waitlist for new projects.

WHTLBL | 3-Year Strategy
Helped event services provider understand their profitability, manage their cash, and make decisions based on a clear cash forecast.
Context: WHTLBL provides marketing and production services to event organizers. Clients range from brewery concerts and craft markets to cinema series and multi-day music festivals. WHTLBL did not separate project expenses and income from their books, and had no understanding of project profitability.
Engagement: We onboarded a new Controller and Bookkeeper, improved their Chart of Accounts, and implemented Class-based accounting to separate projects from company financials. At the same time, we built budget templates for the project teams and SOPs for reconciling project budgets with QBO. Together these improvements allowed us to measure project-level profitability and accurately forecast the next year+ of cash flows.
Impact: Our financial analysis allowed us to renegotiate with major partners, transition to a more flexible staffing model, and conduct long-term strategic planning that was previously impossible.
